Escrow and Milestone Payments: De-Risking First Hair Orders

Escrow and Milestone Payments: De-Risking First Hair Orders

If you’re placing your first wholesale hair order, the last thing you want is to wire thousands of dollars to a factory across the world and cross your fingers you get the texture, length, and quality you paid for. We’ve seen too many new salon owners and resellers lose $2,000 to $5,000 on their first order because they agreed to 100% upfront payment with zero guardrails, ending up with mixed synthetic strands, mismatched wefts, or no shipment at all. Escrow and milestone payments aren’t some fancy corporate hack—they’re straightforward guardrails built to keep both you and the supplier honest, and they’re way more accessible for small first orders than most buyers think.

Why 100% upfront is a terrible deal for new buyers

Last year, a braider from Atlanta reached out to us after losing $3,200 on a first order from a random supplier she found on TikTok. She paid 100% upfront for 20 bundles of 24 inch deep wave bulk hair, and what showed up was 18 inch synthetic blend that melted when she flat ironed a test strand. The supplier blocked her on every platform, and she had zero recourse because there was no third party holding the payment, no milestones, nothing.

That 5% “new customer discount” she got for paying up front? It was $160. Not worth it.

A lot of new buyers assume they have to take that deal to get access to wholesale pricing, but that’s never the case with legitimate suppliers. We covered other common red flags to screen for in our first-time buyer checklist, and refusal to offer any kind of protected payment is near the top of the list.

How escrow actually works for small hair orders, no fancy legal team required

A lot of new buyers assume escrow is only for six-figure corporate orders, but that’s not true. Most common cross-border payment platforms offer escrow for orders as small as $500, which covers most first-time orders of 10-15 bundles for a new salon or reseller. The process is simple: you send payment to the escrow provider, they notify the supplier the funds are secured, the supplier ships the order, you get 3-5 business days to inspect, and then the funds are released to the supplier if everything checks out. The 1.5-3% fee is usually split between buyer and supplier, but it’s worth every penny for the peace of mind on a first order, when you haven’t built trust yet.

Be clear about what counts as a valid reason to hold payment: wefts that shed more than 5% when you run a wide-tooth comb through, bundles that weigh 90g instead of the advertised 100g, color that’s 2+ shades off the sample you approved, or lengths that come up 2 inches short when pulled straight. What doesn’t count? You changed your mind about wanting deep wave instead of body wave after the order shipped. That’s on you.

If you’re ordering bulk hair for braiding, escrow is extra useful because it’s easy to miss short cut strands or mixed synthetic filler unless you inspect every bundle right when it arrives.

Milestone payments: the middle ground when escrow isn’t an option

Some orders are custom—like custom colored k-tips, or a large order of 50+ weft bundles for a salon grand opening—where escrow platforms don’t always cover custom production because the supplier can’t resell that exact hair to someone else if you back out. That’s where milestone payments come in. They split your total order cost into chunks, tied to verifiable production steps, not random dates. We use this exact split for first-time custom orders in our warehouse, and it’s worked for years:

  • 30% deposit to lock in your order, reserve raw hair stock, and start production. This is non-refundable only if the supplier hits the first agreed check-in.
  • 40% due after the supplier sends photo and video proof of finished, packaged hair sitting in their warehouse, matching your approved length, texture, and color specs.
  • 30% due once you receive the shipment, inspect it, and confirm there are no defects.

When we send that mid-production proof, we don’t just send a blurry photo of a pile of hair—we hold a tape measure to the stretched bundle to show length, hold a color ring up to the hair to match the requested shade, and even do a quick shed test on camera so buyers can see we’re not sending wefts that will fall apart after one wash. That’s the level of proof you should ask for, by the way. If a supplier only sends a 2-second clip of hair in a dark room, that’s not enough to trigger that second payment.

Milestone payments don’t give you the same third-party protection as escrow, because you’re sending payments directly to the supplier instead of a neutral holder. But they’re way safer than 100% up front, because if the supplier can’t show you finished hair that matches your order, you don’t send that second 40% chunk, and you’re only out the initial deposit instead of the full amount. We’ve had buyers ask for 0% deposit, and that’s not realistic either—raw hair costs real money to source, and a supplier that agrees to 0% down is usually cutting corners on hair quality to cover their own risk.

If you’re comparing different payment term options, we broke down the pros and cons of T/T and letter of credit terms for larger orders a few months back. For custom orders like keratin tip extensions, milestone payments are the standard because each batch is mixed to your exact color ratio and can’t be restocked easily.

The fine print no one mentions about these payment setups

Escrow doesn’t cover defects you find 3 weeks after delivery, when you’re installing hair for a client. That’s why inspection windows are short—check the order the second it lands on your doorstep, don’t let it sit in a supply closet for a month. Some suppliers will quote a lower price if you skip escrow or milestones, but that discount rarely covers the cost of replacing one bad batch. We’ve run the numbers: a 4% discount on a $3,000 order is $120. Replacing 15 bad bundles for clients? That’s $750 in product cost, plus lost trust that’s way harder to earn back.

Get milestone terms in writing, not just a verbal WhatsApp agreement. If you don’t have a paper trail (even just an email) laying out exactly what proof the supplier needs to send to trigger each payment, you could end up arguing over whether a blurry warehouse photo counts as “finished order” proof. Escrow won’t cover you if you approve a low-quality sample then get matching hair, so always spring for the $25 test bundle first. Quick answers to the questions we get every week

Will suppliers raise prices if I ask for escrow or milestone payments?

Some will, by 1-3%, to cover processing fees and the extra admin work of sending proof at each step. Honest suppliers will be upfront about that fee instead of hiding it in the per-bundle cost. If a supplier flat-out refuses any kind of protected payment for a first order, that’s a red flag. Walk away.

What’s a reasonable deposit amount for a first order?

30% is standard across the industry for orders under $5,000. Any more than 50% up front, even for custom work, and you’re taking on too much risk. We’ve seen new buyers get pressured into 70% deposits “to cover raw material costs,” and that’s almost always a sign the supplier is cash-flow poor and might not have the stock to fulfill your order at all.

Can I use escrow for rush orders?

Sometimes, but it usually adds 2-3 business days to processing time, because the escrow platform has to confirm your funds are cleared before production starts. If you need hair for a last-minute salon event, milestones are usually the faster, more flexible option.

Don’t overcomplicate this. Your first order doesn’t have to be a high-stakes gamble where you bet your startup budget on a stranger’s social media reel. Escrow and milestone payments work because they align incentives: you get the hair you paid for, and the supplier gets paid fairly for work they actually deliver.
